One Hour to Live, Six Weeks to Value

The Agentforce keynote told a rollout story with numbers attached, which is rarer than it should be. It is worth reading carefully, because the lesson in it is not the one the slide is making.
Now, from the moment they first heard about Agentforce to when they got it up and running. Guess how long that took them? One hour. They rolled it out to their power users to test within a week. And finally, they had over 3,000 of their employees augmented with Agentforce in a matter of six weeks.

Take those at face value for a moment. They are impressive, and the shape of the timeline is the interesting part.
One hour is the least useful number on the slide
Getting something running in an hour tells you the installation is easy. It tells you almost nothing about whether it will work in your org, because installation was never the hard part.
The hard parts are which data it can see, whether that data is right, what it is allowed to do, and whether anyone uses it. None of those are in the hour.
The six weeks to three thousand people is the number we would actually plan against, and even that is a rollout metric rather than a value metric. (The same keynote season had another useful admission about speed, which we covered in How to Watch a Salesforce AI Demo.)
What the rest of Dreamforce said about the prerequisite
The admin track spent its time on the thing this timeline assumes: that the data the agent reads is right. In short, there is no workaround for poor data quality, and one bad field is enough to produce a confident wrong answer. We covered that in Delegate the Work, Not the Judgment.

So if you are planning against six weeks, the honest version of that plan has a data readiness phase before it, and the length of that phase depends entirely on the state you start from, not on the product.
Another session put a usable number on the diagnostic half: one to five days to assess an org and be able to tell stakeholders something as concrete as one in five leads having incomplete data. We looked at that session in how Salesforce cleans its own org.
That is the number to hold on to. A week to know. Then however long it takes to fix, which is the part nobody puts on a slide.

The six weeks stay the same. What changes is what comes before them.

The hatched block is the variable. Its length depends on the state you start from, not on the product, and it is the part no keynote slide shows.
An Agentforce implementation plan we would actually defend
- Week one: assess. Profile the objects the agent will touch. Come out with counts, not impressions.
- Weeks two and three: fix the two worst gaps at volume, and close the entry points that created them. This is the phase that has no keynote slide and decides everything.
- Week four: deploy to power users on a narrow, high-frequency use case. Narrow beats impressive.
- Weeks five to eight: expand by use case, not by headcount. Adding people to a mediocre agent makes more people distrust it.
- Ongoing: measure whether the action was taken and whether it was right, not how many conversations happened.
That is slower than one hour, and it is the version that survives contact with a real org.

How to read Agentforce ROI numbers like these
Eighty thousand hours saved and $389 million in new loans and deposits are excellent headline figures, and we have no reason to doubt them. We would still ask three questions before using them as a model for our own business case.
- Over what period, and against what baseline? Hours saved is a comparison, and the comparison matters more than the number.
- Generated, or influenced? Attribution for revenue touched by a system that sits in the workflow is genuinely hard, and "generated" is doing a lot of work in that sentence.
- What was the starting state? An org with clean, well-modeled data gets results faster, and that says as much about the org as about the product.
None of that is skepticism about the customer. It is the difference between a case study and a forecast.

We are in the boring phase, weeks two and three, so weigh this accordingly.
